# AI ticket triage: how it classifies, prioritizes and routes support tickets

How AI ticket triage sorts every support email by topic, urgency and owner, with a categories and SLA table you can copy for a small business.

> **Short answer:** AI ticket triage reads every incoming support message, assigns it a category (billing, shipping, bug, and so on), sets a priority based on urgency and impact, and routes it to the agent or person best placed to answer. Done well, it means the most urgent ticket gets worked first instead of the newest one, and nothing sits unread. For a small business, the setup is mostly about choosing 6 to 10 clear categories and a response-time target for each.

**Ticket triage** is the step between "a message arrived" and "someone is working on it." It answers three questions for every ticket: what is this about, how urgent is it, and who should handle it. Hospitals coined the word for sorting patients by severity, and support teams borrowed it for the same reason: you cannot answer everything at once, so you need a fair, fast way to decide the order.

The volume problem is real. In HubSpot's 2024 State of Service research, 75% of customer experience leaders said ticket numbers were up ([HubSpot State of Service 2024](https://www.hubspot.com/company-news/hubspot-state-of-service-report-2024-the-new-playbook-for-modern-cx-leaders)). When volume climbs and one person is skimming the inbox, the urgent refund request and the "do you ship to Canada?" question look the same until someone opens both.

## What does AI ticket triage actually do?

An AI triage step does the skimming for you, on every ticket, the moment it arrives. It typically produces four outputs.

1. **Category.** The topic of the ticket, such as billing, order status or a product question.
2. **Priority.** How soon it needs a reply, usually on a scale like urgent, high, normal and low.
3. **Route.** The person or agent who should handle it.
4. **Signals.** Extra context: the customer's language, their tone, the order number they mentioned, whether this is a repeat contact.

Large help desk vendors now ship this as a built-in feature. Zendesk's intelligent triage, for example, predicts each ticket's intent, sentiment and language and writes those predictions onto the ticket so rules can act on them ([Zendesk help center](https://support.zendesk.com/hc/en-us/articles/4550640560538)). The idea is the same at any size: turn free text into structured fields you can sort and route on.

The difference with an **AI agent** (software that can plan steps, use tools and hand work to others) is that the triage step does not stop at a label. It can pass the ticket straight to the agent that handles that category and tell it what to look up first. If you want the longer comparison, see [AI agents vs chatbots](/blog/ai-agents-vs-chatbots).

## How does AI triage classify a ticket?

Classification is matching the message to one of your categories. The AI reads the subject, body and any attachments, then picks the category that best fits. Good classification depends far more on your category list than on the AI.

### Pick categories by what happens next

A category is only useful if it changes what happens to the ticket. "Shipping" and "Delivery" are one category if the same person answers both. "Refund request" deserves its own category even though it is about billing, because refunds need an approval step that ordinary billing questions do not. Our guide on [AI refunds in customer support](/blog/ai-refunds-customer-support) covers that flow.

### Keep a catch-all, and watch it

Always include an "Other" category. If more than about one ticket in ten lands there, you are missing a category. Read the "Other" pile weekly and promote the most common theme to a real category.

## How does AI triage set priority?

**Priority** is the order in which tickets get worked. It is not the same as **severity**, which is how bad the problem is for the customer. A low-severity question can become high priority if it has waited two days.

A simple priority model weighs three things:

- **Impact on the customer.** Cannot pay, cannot log in, or received the wrong item is high. A general question is normal.
- **Money or deadlines involved.** Refunds, chargebacks and anything with a date attached move up.
- **Time waiting.** Every ticket should climb in priority as it ages, so nothing is starved.

Tone helps as a tiebreaker. A customer writing for the third time in capitals should be seen before a calm first-time question in the same category. Treat sentiment as a signal, not a verdict, because short or sarcastic messages are easy to misread.

## What categories and SLAs should a small business use?

A **service level agreement (SLA)** here just means the response-time target you commit to for a category. The table below is an example starting point for a small online business. These are suggested targets, not industry benchmarks; adjust them to what your team can hit every single week.

| Category | Example ticket | Default priority | First reply target | Routed to |
|---|---|---|---|---|
| Payment failed / charged twice | "I was billed twice for order 4412" | Urgent | 2 business hours | Billing agent, owner approves any refund |
| Account access | "I can't log in after resetting my password" | Urgent | 2 business hours | Account agent |
| Refund or return request | "This arrived broken, I want my money back" | High | 4 business hours | Support agent prepares, owner approves |
| Order status | "Where is my order?" | Normal | 1 business day | Support agent |
| Product question | "Does this fit a 15-inch laptop?" | Normal | 1 business day | Support agent |
| Bug or website issue | "Checkout button does nothing on mobile" | High | 4 business hours | Support agent, escalate to owner |
| Feedback or feature idea | "Would love a dark mode" | Low | 3 business days | Logged for weekly report |
| Spam / sales pitch | "We can boost your SEO" | Low | No reply | Closed automatically |

Example: if you receive 600 tickets a month and 8% are payment issues, that is about 48 urgent tickets a month, or roughly two per business day. Knowing that number tells you whether a 2-hour target is realistic before you promise it.

To check whether you are actually hitting these targets, track first response time and backlog weekly. The [customer support metrics guide](/blog/customer-support-metrics) lists the six numbers worth watching.

## How does routing work after triage?

Routing is the handoff. Once a ticket has a category and a priority, it goes to whoever owns that category, ordered by priority in their queue. Three rules keep routing healthy:

1. **One owner per category.** Two owners means each assumes the other has it.
2. **Escalation paths are explicit.** "Bug, cannot fix with a reply" goes to a named person, not "someone technical."
3. **Decisions that cost money stop for approval.** A refund, a credit or an exception to your policy should wait for a human by default. The [human-in-the-loop AI guide](/blog/human-in-the-loop-ai) explains how to decide what to approve and what to delegate.

In beereau, the Support team is built around this pattern: a Triage agent sorts each incoming email, the Head of Support routes the task and reviews answers, and four support agents reply, follow up and prepare refunds that wait for your OK. Email arrives by forwarding your support inbox to the office, so you do not have to move help desks to try it.

## What can go wrong with AI ticket triage?

Triage fails in predictable ways. Knowing them up front saves weeks.

- **Overlapping categories.** If "Returns" and "Refunds" both exist and mean nearly the same thing, tickets bounce between them. Merge them.
- **Multi-issue tickets.** "My order is late and you charged me twice" has two categories. Route by the most urgent issue and make sure the agent answers both.
- **Priority inflation.** If everything is urgent, nothing is. Reserve urgent for blocked customers and money problems.
- **No feedback loop.** Triage gets better only if someone looks at misrouted tickets. Spend 15 minutes a week on the misfiles for the first month.
- **Silent auto-closing.** Auto-close spam, but review what was closed once a week so a real customer is never ignored.

## How do you set up AI triage in a week?

1. **Day 1:** Export or skim your last 100 tickets and tag each one by hand. Your categories will emerge.
2. **Day 2:** Write the category list, with a one-line definition and two example tickets for each.
3. **Day 3:** Set a priority and a first-reply target per category, using the table above as a starting point.
4. **Day 4:** Assign one owner per category and write down the escalation path.
5. **Day 5 to 7:** Turn triage on, review every decision it makes for the first few days, and correct the rules where it misfiles.

If you are building the whole team, not just triage, the [AI customer support team guide](/blog/ai-customer-support-team) covers the other roles and how they fit together.

## Next step

Pull your last 100 support emails and sort them by hand into categories this week. That one exercise gives you the category list, the volume per category and a realistic SLA for each, which is everything an AI triage step needs to work on day one. When you are ready to put a team behind it, see how an [AI customer support team](/ai-customer-support-team-software) runs triage, answers and approvals from one place.

## Frequently asked questions

### What is AI ticket triage?

AI ticket triage is software that reads each incoming support message, labels its topic, sets its urgency and sends it to the right person or agent. It replaces the manual step where someone skims the inbox and decides what to handle first.

### How accurate is AI ticket triage?

Accuracy depends on how clear your categories are and how many examples the system has seen from your business. Start with a short category list, review the triage decisions for the first two weeks, and fix the rules wherever tickets land in the wrong place.

### How many ticket categories should a small business use?

Most small businesses do well with 6 to 10 categories. Fewer than that and the routing is too coarse to be useful; more than that and the categories start to overlap, which makes both people and AI misfile tickets.

### What is the difference between ticket priority and ticket severity?

Severity describes how bad the problem is for the customer, such as a failed payment versus a typo on an invoice. Priority is the order you work in, which combines severity with other factors like how long the ticket has waited and whether a deadline applies.

### Can AI triage detect angry customers?

Many triage tools estimate sentiment from the wording of a message and can flag frustrated customers for faster handling. Treat sentiment as one signal among several, because sarcasm and short messages are easy to misread.

### What SLA should a small business set for support emails?

A common starting point is a first reply within one business day for normal questions and within a few hours for urgent ones like payment failures or account lockouts. Pick targets you can hit every week, then tighten them once you have data.

### Should AI triage close tickets on its own?

Closing spam and exact duplicates automatically is usually safe. Anything involving money, account access or an unhappy customer should be routed to an agent and, where a decision is needed, to a human for approval.
